Smoothing heavy check peaks without overtime

We’re staring at three C-checks landing in week 12 with two hangar bays and 28 licensed techs, and I’m looking at re-phasing task cards and pre-staging NDT on nights to flatten the critical path… Has anyone pulled a day forward by front-loading inspections pre-induction or by swapping bay assignments mid-stream without torpedoing tow time and break coverage?

What’s worked for us is a small night pre‑induction cell on the ramp to do access/open‑ups, kitting, and component NDT so day one in-bay jumps straight to structure — it’s a clean way to “pull a day forward” without OT. Caveat: make sure QA/ENG signoff and parts release cover work outside the bay or you’ve just moved the bottleneck. If tow time’s the worry, can you time-box a midday swap so Bay 2 runs light mods/ops checks after lunch while a dedicated tug/utility pair handles the flip in about 20 minutes — Tetris, not Jenga.

Try a fixed split‑induction with two tow windows (10:30 and 18:30): nights pull each tail in for 2–3 hours to do access + dirty inspect, kit panels, then send it back out so days hit structure immediately; pair it with a roving tow/GSE micro‑team so bay swaps stay under about 25 min and don’t bust breaks. @layclar’s ramp cell meshes with this, but add a D+2 freeze on card swaps or it turns into musical chairs — would that give you enough slack to pull one C a day forward without OT?

I’d make NDT the drum — ‘no kit, no start’ — with a T‑48 readiness gate and a 2‑hour buffer, so the green tail gets the bay and the red tail stays ramp‑side on nights to catch up. Do you have standing MRB templates for the usual skin/fastener finds to avoid disposition waits? A 3‑person floating relief crew (tow lead + brake rider + gen mech) to cover meal breaks and swaps keeps bay changes from turning into Jenga.
